A hero product is the single best-selling SKU that accounts for the majority of a store's revenue — typically 60-90% in focused stores. It's the product the ads run, the PDP obsesses over, and the retention engine is designed around.
The case for hero-product focus:
- Creative compounds — every test makes the next test smarter.
- Unit economics concentrate, which means operational scale gets easier.
- Supplier leverage — negotiating prices on 10,000 units/month of one SKU is meaningfully different than 1,000 units on ten SKUs.
The case against: platform risk. A hero-product store is one ad-account ban or supplier issue away from zero. Mature operators usually move from one hero product to a portfolio of 2-4 proven products after clearing $30-$50K/month.
